SAP Toolchain – Testing with Tricentis to support S/4 Transformation

By Namora Mallory

Major SAP transformations are rarely just system upgrades. For most organisations, a move toward S/4HANA represents a significant shift in how finance, operations, compliance and reporting work. The complexity of that change brings opportunity but also introduces both risk and potentially significant increased costs.

At Winterhawk, our work is grounded in helping organisations manage that risk. As a dedicated SAP risk and assurance consultancy, we are often brought onto projects where the confidence around testing, controls and business continuity is uncertain.  In these environments testing is not simply a project activity, it is a mechanism of assurance.

Tricentis is well suited to complex transformation programmes because it operates effectively across both SAP and non-SAP environments. Most organisations embarking on an S/4HANA migration are not working with SAP in isolation, their landscape includes applications, custom integrations, and legacy systems that must all function together. Because the risk we manage at Winterhawk rarely sits neatly within one system, Tricentis has become an important part of how we help customers navigate the complexity of transformation.

One of the recurring themes we see in S/4HANA projects is the scale of testing required. Multiple cycles must be executed across finance, order processing, procurement and supply chains, compliance is  sensitive and time critical. Manual testing at this scale is slow, expensive, and prone to human error. Tricentis enables automated end-to-end testing across SAP and non-SAP systems, delivering faster validation, reduces human error and delivers repeatable, reliable results.

What has proven valuable in our experience is the shift from volume based testing to risk informed testing, knowing where to focus before a single test is run. AI tools such as Tricentis LiveCompare can reduce test scope by up to 40% while maintaining more than 90% risk coverage, eliminating both the waste of over testing and the danger of missing something critical. Understanding which processes are affected by a system change before going live allows organisations to focus attention onto where failure would incur highest risk and potential loss.

Tricentis as a no code solution is accessible to those without extensive development expertise. Specialists who understand business processes can more easily contribute to the creation and maintenance of test cases. This process builds internal ownership and awareness.

One aspect our consultants particularly value is the ability to build and reuse test cases as modular building blocks that grow in value over time. Once a solid foundation of tests is established, each subsequent update or enhancement becomes faster and cheaper. The investment compounds rather than being a one off benefit. Regression cycles that previously demanded extensive coordination and manual effort can be executed with a fraction of that resource. The longer a customer works with Tricentis, the more powerful that inventory of reusable assets becomes.

The speed of a cloud deployment of Tricentis compared to traditional on premise set up has made a significant difference according to our consultants in how quickly transformations can happen. In transformation programmes where timelines are fixed and go live dates are immovable, this can be a critical advantage.

Beyond deployment speed and agility, another area that deserves attention in any S/4HANA move is data integrity. The risks associated with incomplete or inaccurate data are considerable, and automated validation provides the confidence that manual checks cannot match.

Equally important is that Tricentis simulates real world conditions to test S/4HANA implementations.

These capabilities build a compelling business case. Independent research by IDC found that organisations using SAP application testing solutions by Tricentis, see a 576% return on investment, with average annual benefits of $5.33 million. Separate analysis by Forrester quantified a 334% ROI over three years, with payback achieved in under six months.

Among the Tricentis deployments we are currently supporting globally, one recent example is at construction company in North America.

Like any platform Tricentis comes with its own implementation realities, there are always going to be lessons to be learned;

One of the most common challenges we encounter is the gap between expectation and reality around test case availability. Customers pursuing relatively standardised implementations typically expect readymade test case packages out of the box. In practice, one of Tricentis’s greatest strengths,  is the ability to custom build and reuse test cases as modular assets, but that also requires an upfront investment of time and planning. It is worth noting that SAP provides standard test cases, and being realistic about what you want to automate as part of your transformation is also an important part of early-stage planning. Winterhawk addresses this directly during initial engagement, ensuring customers understand what the build phase involves and what decisions need to be made before work begins. The sooner those decisions are made, the sooner value can be gained.

It is also worth noting that not all versions of Tricentis are purpose-built for SAP and choosing an incompatible version could create unnecessary complexity at the outset of a project. We have navigated situations where this has happened, and where our involvement began later in the project lifecycle than would have been ideal, with a go-live date already having been fixed. Getting a project back on the right footing under those circumstances requires experience, clear communication with the customer and a methodical approach to re-establishing the correct setup.

Tricentis is a maturing product and keeping pace with its developments, particularly around AI capabilities requires up-to-date training. At Winterhawk, that commitment to staying current is something we take seriously, as the value we can deliver to customers is directly tied to the depth of our knowledge of the platform.

In the words of our lead SAP Architect, Stephane Vitalis Brun “Tricentis is a very powerful tool and it’s become a key part of the SAP Toolchain in enabling customers to make a successful move to S/4. We can offer customers a remarkable amount with its functionality, and clear ROI and the direction of travel with generative AI is genuinely exciting.”

For Winterhawk, the objective is always the same, to help customers move through transformation with confidence, ensuring that operational, financial and compliance risks are understood and managed at every stage. Tricentis when embedded within a wider SAP risk strategy and deployed correctly by an experienced partner, becomes a powerful enabler of controlled, assured change.
